How to Reply to Customers After Business Hours on WhatsApp

The enquiry that arrives when you are not working

It is 11:04 PM. A parent finishes work, opens WhatsApp and writes to a coaching institute: "Is admission open for Class 10? What are the fees?"

Nobody replies. The owner is asleep, as any owner should be.

Six minutes later, the same parent sends the same question to two other institutes. One of them answers within a minute. By the time your team opens the phone at 10 AM, the parent has already had a conversation, got a fee, and perhaps booked a visit somewhere else.

Nothing dramatic happened. There is no complaint, no bad review, no refund. There is just a chat that went quiet.

This is the problem with after-hours enquiries on WhatsApp: the loss is invisible. You do not see the customer who left. You only see a slow month and assume demand was weak.

If you run a clinic, coaching institute, salon, restaurant, D2C brand or real estate business in India, this happens to you. Not every night, but often enough that it is worth measuring.

This guide is about after-hours only: what happens between the time you close and the time you open, how to put a number on it, how to test it tonight, and the realistic options for fixing it. If you want the general case for why fast replies win sales, read our post on why response time decides the sale. Here we go narrower and more practical.

Why after-hours is its own problem

Speed matters all day. But the evening and night are different for three reasons.

1. Evening is when customers have time. The enquiry is not random. It is the moment they sat down to decide.

2. Nobody on your side is available. During the day a slow reply is a staffing problem. At night, there is no one to reply at all.

3. The gap is long. A missed daytime message waits an hour or two. A message at 10:30 PM can wait eleven hours or more, and over a festival break, days.

Step 1: Calculate your own leak

We are not going to quote an industry average here. Use this formula with your own chats.

Weekly leak = (after-hours enquiries you fail to answer in time each week) x (how often you usually close an enquiry) x (your average fee or sale value)

  • Enquiries missed. Scroll the last 7 days of WhatsApp. Count chats where the first message came after closing time and your first reply came the next morning or later.
  • Close rate. Of the last 20 enquiries you answered promptly, how many became customers?
  • Average value. Your usual fee, order value or first-month revenue.
Input Where to find it Your number
Enquiries missed after hours (per week) WhatsApp chats, last 7 days
Usual close rate Last 20 enquiries you replied to quickly
Average value per customer Your fee list, bills or orders
Weekly leak Multiply all three
Monthly leak Weekly leak x 4

A worked example, with round made-up numbers only to show the method: 6 missed enquiries, a 1-in-4 close rate and ₹10,000 per customer gives 6 x 0.25 x ₹10,000 = ₹15,000 a week. Your numbers will differ. Do not borrow ours.

Write the number down. It will change how you read the rest of this post.

Step 2: Run the 10 PM self-test

Numbers from memory are soft. Testing your own business gives you evidence.

  1. Borrow a phone that your team does not recognise, or ask a friend to help.
  2. At 10 PM, send your business a message the way a real customer would: "Hi, what are your fees?" or "Do you have a slot tomorrow?"
  3. Write down the time you sent it.
  4. Write down when the first reply arrived, and what it said.
  5. Repeat on a Saturday night or a public holiday. That is usually worse.

Now score what you found.

  • No reply until morning. This is your leak, confirmed.
  • A generic auto-reply. Better than silence, but check whether it answers anything.
  • A reply that answers the question and asks something back. That is the standard to aim for.

Few owners know what a stranger experiences at 10 PM.

What a good first reply does

A first reply after hours does not need to close the sale. It needs to keep the customer talking to you instead of to someone else.

A good one does four things.

  1. Answers the real question. If they asked about fees, give the fee or the range. Do not reply with "please call during office hours."
  2. Speaks the customer's language. Many Indian customers write in Hindi, English, or a mix in English script. Replying in the language they chose signals that a real business is on the other end.
  3. Asks one qualifying question. For example: which class, which treatment, which area, how many guests. One question, not five.
  4. Offers a next step. A slot for a call, a visit, a demo or a trial class.

Compare two replies to the same 11 PM message.

Reply A Reply B
Content "Thank you for contacting us. We will get back to you shortly." "Yes, admissions for Class 10 are open. Fees depend on the batch. Is your child in the CBSE or state board? I can book a counselling slot tomorrow at 11 AM or 5 PM."
Answers the question No Yes
Asks something back No Yes
Offers a next step No Yes
Customer's next move Waits, or asks someone else Picks a slot

Reply A is polite. Reply B is useful. At 11 PM, only one keeps the lead.

Your options for after-hours replies

Four ways to cover the gap. None is right for everyone.

Option 1: Do nothing and reply in the morning

It costs nothing. If your formula gives a small number, it may be fine. If it gives a large one, it is an expensive default.

Option 2: WhatsApp Business app greeting and away messages

The free WhatsApp Business app includes a greeting message, an away message that can be sent outside your set business hours, and quick replies. For the away message to work on schedule, you need to enter your working hours in your business profile.

This is worth setting up today, but it only sets expectations. An away message is fixed text: it cannot answer a fee question, ask which batch, or offer a slot. Quick replies are saved snippets a person still has to select.

Option 3: Night or weekend staff

A human covering the evening works, but it costs salary and attention, and it is hard to sustain on weekends and festival days.

Option 4: A WhatsApp AI agent

An AI agent connected to WhatsApp can read the enquiry, answer from the information you give it, ask the qualifying question and offer a slot, in Hindi or English, at any hour. A human on your team takes over when the conversation needs one.

For a fuller explanation, see how a WhatsApp AI agent works for Indian businesses. If you are unsure whether you need an agent or a simpler chatbot, read chatbot vs AI agent: what is the difference.

Option Answers a real question Works at 11 PM Works on holidays Cost shape
Reply in the morning Yes, late No No None
Away message No Yes Yes Free
Night or weekend staff Yes If staffed Rarely Salary
WhatsApp AI agent Yes Yes Yes Setup + monthly fee

A note on the WhatsApp rules

If you use the WhatsApp Business Platform (the API route most automation runs on), a customer's message opens a 24-hour customer service window. Inside it you can reply freely. Outside it, you can only send pre-approved template messages until the customer writes again. A fast, useful first reply keeps the conversation inside that window. For the difference between the app and the API, see WhatsApp Business API vs the personal app.

What to set up this week

Use this as a checklist. It works whether or not you ever use an AI agent.

  • Run the 10 PM self-test and write down the result.
  • Calculate your weekly and monthly leak with the formula above.
  • Enter your business hours in your WhatsApp Business profile.
  • Set an away message that states when you will reply and asks the customer to share their name and need.
  • Write down your five most common after-hours questions and their honest answers.
  • Decide the handoff: who picks up a hot lead in the morning, and how fast.
  • - [ ] Decide, from your leak figure, whether a night shift, an agent, or neither is worth the cost.

The fifth item is the one people skip, and it is the most valuable: those five answers are exactly what a good reply, human or AI, is built from.

Two mistakes to avoid

  • Quoting something you have not approved. Decide in advance what a reply may and may not say, whether it comes from an away message, a staff member or an AI agent.
  • Forgetting the morning handoff. If a lead replied to at 11 PM then waits until 2 PM for a human, the advantage is gone.

What we have seen running this ourselves

We run our own systems before we ship them to clients. Ours monitors 98 WhatsApp groups around the clock, has triaged 6,500+ messages and has captured 120+ qualified leads. That is our own operation, not a client result. The lesson: the work is not clever conversation. It is being present when the customer writes and answering the actual question.

Frequently asked questions

How do I reply to customers after business hours on WhatsApp?

There are three practical routes: set a greeting and away message in the WhatsApp Business app, arrange staff cover for evenings and weekends, or connect a WhatsApp AI agent that answers and qualifies enquiries at any hour. Start by measuring your leak with the formula in this post, then pick the option that the number justifies.

Is an away message enough for after-hours enquiries?

It helps, because it tells the customer when to expect an answer. But an away message is a fixed text and cannot answer a fee question or offer a slot. If most of your enquiries are questions with clear answers, you will lose some of them even with an away message in place.

What should the first reply to an after-hours enquiry say?

It should answer the question that was asked, use the language the customer used, ask one qualifying question and offer a specific next step such as a slot. "We will get back to you" does none of these.

Can an AI agent reply in Hindi and English?

Yes. A well-built WhatsApp AI agent can reply in Hindi or English, following the language of the customer's message. It should answer only from information you have approved, and it should hand over to a person when a question is outside its limits.

Do I need the WhatsApp Business API to automate after-hours replies?

For greeting and away messages, the free WhatsApp Business app is enough. To have an agent read and answer each enquiry, you generally need the WhatsApp Business Platform (API).
